Support Operations & Ticketing System Architecture
The support ecosystem was fragmented and unscalable. Tickets were highly unorganised, and clients had developed a habit of bypassing standard support channels to email Customer Success Managers (CSMs) directly. This created bottlenecks, made “Inbox Zero” impossible for CSMs, and left no visibility into actual issue volume or resolution speeds.
The Challenge
- Shadow Support: 60%+ of issues were buried in personal inboxes, making tracking impossible.
- Manual Handoffs: Technical issues required manual copy-pasting into project management tools, leading to lost context.
- Lack of Deflection: Basic “How-to” questions were consuming valuable CSM time due to a lack of self-serve resources.
The Strategy:
"Centralize, Automate, Integrate" I led the complete migration from a chaotic email-based workflow to a structured Freshdesk environment.Process Standardization: Enforced a strict "One Door" policy, educating clients to direct all inquiries to a common support alias. This decoupled support from individual CSMs, ensuring coverage during OOO periods.
Freshdesk Implementation:
Built the instance from scratch, configuring ticket fields, priority tiers, and routing rules to organize incoming chaos automatically .
AI-Powered Automation:
Implemented Freshdesk’s AI capabilities to deliver instant auto-responses for common queries, acknowledging receipt immediately and setting accurate expectations.
Tech Stack Integration (Freshdesk ↔ Asana):
Built a seamless integration where escalating a ticket in Freshdesk automatically created a task in Asana for the engineering team. This two-way sync allowed CSMs to track technical bug fixes without leaving the helpdesk.
The Enablement:
Deflection via Education To reduce the sheer volume of incoming tickets, I launched a client education initiative:
- Created a library of Training Videos and Documentation for common workflows.
- Embedded these resources into the auto-response workflow.
- Result: Clients began solving Level 1 issues themselves, significantly reducing the total ticket volume received by the team.
The Results:
By transforming Freshdesk into the “Single Source of Truth” for SLAs, we achieved measurable operational excellence:
- First Response Time (FRT): Reduced to < 1 Hour (previously unmeasured/variable) .
- Average Resolution Time: Dropped to < 24 Hours due to streamlined tech escalations .
- Workflow Efficiency: Eliminated manual data entry between Support and Tech teams, ensuring 100% data integrity for SLAs.
